Sapa sits at approximately 1,500 metres above sea level, and you feel every metre of that ascent in the last section.

Plan for five to five and a half hours door to door in normal conditions. A driver who tells you four hours is either not counting the mountain section or is planning to drive it faster than we consider reasonable.
Several things push that figure upward. Fog is common on the Lao Cai to Sapa climb, particularly between November and February, and it forces genuinely slower driving. Heavy rain has the same effect. Larger vehicles such as the 29-seat and 45-seat coaches take the bends more cautiously than a sedan, so group transfers tend to run at the longer end of the range.

You would need to get from Noi Bai into the city first, wait for a night departure, then arrange onward transport from Lao Cai station up to Sapa. It works well if you are already spending time in Hanoi; it works poorly as a direct airport connection.
Sleeper buses run the route directly and cost considerably less. They operate to a fixed schedule, stop where the operator chooses, and carry whoever else has booked. If your flight lands late, is delayed, or arrives outside the bus timetable, that saving becomes an overnight stay in Hanoi.
A private transfer earns its price on the flexibility rather than the speed. The driver waits for your actual landing time, the vehicle goes to your specific hotel in Sapa rather than a drop-off point, and the departure happens when you clear customs rather than when a timetable says so.
